Background

The client is a US financial services company with sales teams spread across several offices. Growth had outpaced its systems: leads, client notes, and deal stages lived in separate spreadsheets, inboxes, and personal trackers kept by each team.

Leadership wanted one reliable view of the pipeline and a sales process that didn't depend on manual effort to keep running. It needed a partner that could deliver an enterprise CRM end to end, from design and data migration through integration and adoption, not just supply developers.

Challenge

Before the project, the sales operation had four main problems:

  • Disconnected spreadsheets — each office tracked leads and deals in its own format, with no shared source of truth and frequent duplicate or conflicting records.
  • Manual sales reporting — every week, managers spent hours copying data between sheets to build pipeline and performance reports, which were out of date by the time they were shared.
  • Poor lead tracking — there was no automated assignment or follow-up, so leads could sit untouched and high-value opportunities went cold without anyone noticing.
  • Limited visibility — leadership couldn't see pipeline health, conversion rates, or team performance without asking for a custom report.

The firm operates in a regulated industry, so the new system also needed role-based access, audit trails, and careful handling of client data.

Solution

Appia designed and delivered a Microsoft Dynamics 365 Sales implementation built around how the client's teams actually work.

  1. Discovery & Process Mapping — Ran workshops with sales reps, managers, and operations staff to map the current lead-to-close journey, find bottlenecks, and agree on one standard sales process for every office.
  2. Custom CRM Modules — Configured Dynamics 365 entities, forms, and views for the firm's products, client types, and compliance requirements, including custom fields and business rules that replace the logic previously buried in spreadsheets.
  3. Automated Workflows — Built Power Automate flows for lead assignment, follow-up reminders, stage-based tasks, approval steps, and alerts when high-value deals stall, so the process runs without manual chasing.
  4. Data Migration — Consolidated, cleaned, and de-duplicated records from multiple spreadsheets into a single structured CRM database, with validation checks so the migrated data could be trusted from day one.
  5. Integrations — Connected the CRM with Outlook and Teams for email and meeting tracking, and with the client's existing internal systems through APIs, so activity is captured automatically instead of being logged by hand.
  6. Dashboards & Reporting — Delivered Dynamics 365 and Power BI dashboards that show pipeline value, conversion by stage, forecasts, and team activity in real time, replacing the weekly manual report.
  7. Security, Training & Adoption — Set up role-based security, field-level permissions, and audit logging, then delivered role-specific training and post-launch support to drive day-to-day adoption.

Results

Every office now works from a single CRM. Leads are assigned and followed up automatically, and managers can see where every opportunity stands without asking for an update.

  • Manual work: time each rep spent on data entry and admin fell from about 8 hours to just over 3 hours a week, a 60% reduction.
  • Reporting time: the weekly pipeline report went from around 6 hours of manual consolidation to 15 minutes, with live dashboards replacing most of it.
  • Sales-cycle duration: the average time from qualified lead to close dropped from 68 days to 42 days, 38% shorter.
  • Lead tracking and visibility: average lead response time fell from 2 days to under 4 hours, and monthly forecasts now land within 7% of actual revenue.

Beyond the numbers, leadership now has a dependable, real-time view of the business, and the sales team spends its time selling instead of updating spreadsheets.
